Most engagements split these. Somebody strategic writes a recommendation, somebody else builds against it, and the thing that gets built answers a slightly different question than the one that was asked.
Here it is one person. I diagnose it, I build it, and I am the one who has to live with having got the diagnosis wrong.

Three to four weeks
Before anything gets built, we establish what the target workflow actually costs you right now. Hours per week, who spends them, what that time is worth, and how often it goes wrong.
Measured over five working days and agreed in writing.
This week is not overhead. It is the week that decides whether we build the right thing, and it is the reason the guarantee below is a promise rather than a sentence.

You see it working before it goes live. No handover of a thing you have never touched.
Real use always finds something. This week exists so that finding it is normal rather than a problem.
Same measurement as week one, same method. This is the one that decides whether the second invoice gets sent.
One more measurement, three months in. Automations that work in week five and quietly rot by week twelve are common, and this is how we find out. Nothing is owed either way at this point. It is for both of us to know it stuck.
You don't pay for the build until it works
$2,000 to start. The second $2,000 is due only after the day 30 measurement shows the hours came back.
Not a refund you have to claim. Nothing to argue about, no form to fill in, no deciding whether your case counts. If the hours are not there on day 30, the invoice does not go out.
Half the price of this engagement is contingent on it working, and you find that out thirty days after it is live, using the same measurement we agreed in week one.
The one condition: the week-one baseline has to happen, and you have to take part in the day 30 measurement. If there is no agreed number, there is nothing to hold me to.

Not included
- More than one workflow. Additional workflows are separate sprints. This is the whole reason a three-week scope is deliverable.
- Ongoing development or maintenance. Different thing, different conversation.
- Third-party tool licences and API costs. These stay in your name and on your card, so you keep control of them if we stop working together.
- Team training beyond the single handover session.
If any of that reads as restrictive, it is doing its job. "We will automate your business" is how three-week projects become six-month ones.

I build the fixes myself, so I take two sprint clients at once.
That is not a scarcity tactic. It is what one person can do properly while also being the person who measured the baseline and will be answering for the result at day 90.
